Brake Pedal - Sometimes Hard, Sometimes Soft

Hi All,
This has only started happening this week, and it's thrown me a little bit...
Sometimes the brake pedal feels hard on my foot like I would expect it, but other times it's really quite soft. The effectiveness seems the same, but it's slightly un-nerving putting my foot on the brake and having it travel further than it did the last time I braked...
There's plenty of brake fluid, and the pads on the front have got plenty of life left (back's are a lot lower, but still enough there).
With the engine off I can pump the pedal about four times before the "woosh" goes, which I imagine is normal. With the engine idling, the "woosh" is audible every time I pump the pedal, and the pedal seems soft. It doesn't go right to the floor, and with the foot flat on it it doesn't keep gradually travelling.
Any ideas?
